What is RTO in Shopify ecommerce?

RTO stands for Return to Origin. It happens when a courier attempts to deliver your order, fails to complete the delivery, and returns the package back to you.

The most common RTO causes in India:

  • Customer placed a fake COD order with no intention of receiving it
  • Customer was unavailable across multiple delivery attempts
  • Wrong or incomplete address — courier cannot locate the address
  • Customer refuses delivery at the door (changed their mind or ordered by mistake)
  • City or pincode error in the address causing sorting facility rejection

How to calculate your RTO rate

RTO rate = (total returned orders ÷ total dispatched orders) × 100

For example: 500 orders dispatched last month, 135 returned = 27% RTO rate.

Average RTO rates by product category in India (2025 data):

  • Fashion and apparel: 25–40%
  • Electronics and accessories: 15–25%
  • Home and kitchen: 10–20%
  • Beauty and personal care: 8–15%
  • Food and grocery: 3–8%

Pull your last 3 months of data from your logistics provider's dashboard. Calculate separately for COD orders and prepaid orders — you will find prepaid RTO is close to zero, which tells you where the real problem is.

The real financial cost of each RTO order

Most merchants count only the return shipping cost. The full cost is significantly higher:

  • Forward shipping: ₹50–120 per order
  • Return shipping: ₹40–90 per order
  • Repackaging labour and materials: ₹15–30 per order
  • COD handling fee paid to logistics provider (non-recoverable): ₹25–40
  • Stock out of circulation for 8–12 days (opportunity cost)
  • Customer service time investigating returns: 15–30 min per incident

Total cost per RTO: ₹130–280 per incident. At 100 RTOs per month, that is ₹13,000–28,000 per month in pure waste. On a ₹10 lakh/month store with 30% RTO, you are losing ₹3–8 lakh per year to returns alone.

Strategies to reduce your Shopify RTO rate

1. Block COD for high-risk pincodes

Analyse your last 3 months of RTO data by pincode. In most stores, 15–20 pincodes account for 60–70% of all returns. Block COD for those pincodes specifically.
